I feel like you're missing a couple important steps, do I need to remove the pin from the big main gear?
Yes you do. As this was already an external spool winch I didn't cover every step to making a servo winch. In hind site, I guess I should have mentioned that.

Why dont you use the internal electronic?
Starting at 3:45 I explain why the internal electronics should be replaced by a winch controller. 🤓
You don't explain why. You just refer to some blabla from a shop. Replace your pentiometer with 2 equal sized resistors.
@@hidingin sorry I referred to the wrong place in the video. I'm sure there are many ways to complete this project. Removing the servo electronics and using a winch controller was the most effective way to stop the servo from creeping, and create the space needed to run the spool. I hope this answer is good enough for you. Have a great day.

how long did it take to build up
built it from scratch. took about 4 months to collect everything and a week or so to assemble.
