I want her to work with my wood
question about the pieces per day measurement/point system. How would you recommend setting that up for a custom sign shop where our products vary from a 45 min job to a 2 week job to complete? Would the measurement be $dollar based like the example you mentioned. Or would those 2 week jobs skew the results?
It’s arbitrary, so don’t get too wrapped up in trying to get a precise measurement. The main thing is to start measuring it with something that’s consistent and remember that you can always tweak it later. If you use a dollar value to tie it to points then yeah it might get skewed by the two week job but you can always weight those differently. Another way you could tackle it is base the bread and butter jobs as your 1 point baseline (those 45 minute signs) and work on assigning points as multiples of that. So the 45 minute sign is 1 point and the big mamma jamma sign is 50 points (or more/less it’s up to you). Just set it up and roll with it and track it along with the other measurements. The key thing to keep in mind is this is a measure of throughput, and not strictly productivity. Having that minutes per piece (or hours per piece, whatever makes sense) is important as well. I hope that helps make sense of it.
Thank you Lynn & Creative Woodcraft for sharing a bit more detail on this process. Obviously I appreciate you cant go into specifics about their operations but on a general level: how granular are the individual stickies for each person on the Kanban board? Could you give an example please? Likewise the 'horizontal' axis - what kind of categories are there in there as you work from left to right? Just trying to get a feel for where to pitch the process so its neither too macro or micro! Thanks again Lynn!
Hi James. The flow is from left to right. Swimming lanes in this example for resources (people) and columns for stages through the hidden factory. Stages could be as simple as; estimating, waiting for approval, engineering, shop buffer. Of course you can add more columns to track more stages as you please. Limiting the 'WIP' is the key to creating velocity and flow on a kanban board.
Currently they are using sticky notes because it's a prototype. Soon they will be using magnets that they can write on (see previous VSM videos that I've posted)
@@QuantumLean Perfect thank you for the information Lynn. So each sticky note on the Kanban is just an individual project/job number (?) and the processes are the columns.
Each sticky is the batch...could be many stickies for one job. If we were talking about a kitchen cabinet company it could represent a room. The columns are the process stages

Agree with James, this was super good and very real. Could you do it again, slower LOL you could do half an hour of this so we can really see what's going on, this was too quick. It's super valuable because it's obviously a real company and not just talking heads on you tube.

Hi Brad & Lynn. Thanks for another great episode packed with great practical advice for someone like me just starting out on a lean journey. I have a couple of questions on the points you discussed today. 1st is Brads defect categories - we make custom kitchens in Europe in a small shop with 10 people in the factory, 4 in the office and 4 in the sales/showrooms so I guess our defects would have some cross over - would you be happy to share so I can understand how granular you are with this please? 2nd when you are discussing checking to see if the effect is at the bottleneck/control point and whether you are seeing a change: are you measuring this in the same way (same metrics) as the other metrics you discuss here (points/dollars/units) or in some other way? For instance are you counting the number of openings in a cabinet for measuring at your control point same as you were discussing? Thanks again - so grateful for this 👍
For defects, I pick the top 3 to focus on. I make it easy to record the data with maybe 10 types (columns) and they put a tick in the column for one defect. I use this at the bottleneck because reducing defects at the bottleneck will immediately have a positive impact on throughput.
For measuring at the bottleneck it depends on what you make. If it's cabinets I count cabinets and if it's large it may be worth 2 or 3. Brad suggests counting openings which I think works well. We're not filing taxes by this, so it doesn't have to be precise.

Hello. I’m trying to introduce this system to my current employer. What would be your recommendation for heavily consumed items? Please advise thanks.
I have worked in the Sign Industry for almost 40 years. This is the second video from you that I have watched. I can't find anybody in the sign Industry that talks about LEAN. Everything you talk about applies to the sign industry also. I like the concept of the invisible Factory from the other video. The Invisible Factory in a sign shop can take months or sometimes years to get a project to the shop floor and then they expect the shop to knock it out in a couple of weeks. Sometimes a sign will make it to the paint shop and then we have to wait for the customer to approve paint colors. Getting good surveys for signage or building facades can be challenging also and the Invisible Factory does not know how important or critical an accurate survey is. Keep up the good work you have a new subscriber.

Great job Lynn and Brad describing that front end process, preparation, what you refer to as the hidden factory, and how it can be a companies constraint. The most intriguing part of this episode for me was when Lynn started talking about the gate between preparation and production, and how there might need to be a buffer there. In my 23 years of manufacturing, I found that to be absolutely true, and to be the very best way to protect my delivery dates. Gates are to keep things in AND to keep things out, so this gate between preparation and production, managed well, will keep the folks in preparation from releasing too soon, and the folks in production from snatching too soon. Even more helpful is it provides a little visibility for preparation as to what does “full kit” look like, and how do we know when full kit has been reached. Thanks for a very insightful topic that was approached from an incredibly relaxed solution based approach rather than revealing a mysterious problem that you can have the revealed solution only if you call BR549. Also, great job on the videography.

You need a totally open rectangular building with overhead bridge crane type hoists in major lift areas, you need convers,manual roller type to move parts from on operation to the next.employes should be trained to be able to move around as needed except maybe cabinet makers doing custom work,they should have their own area for the most part.do you people use the dowel pin type designs? Everyone should be able to communicate verbally to save time.open floor plan

Great episode with a lot of great information.. except - 29:30 on allowing an employee to choose whether or not they participate (which is their choice) and waiting for them to “self select” out. If they don’t participate, it creates an exception to the rule and others will ask why you hold different standards/requirements for different people. I believe that will tear a team and culture apart especially if you are just starting to implement lean. They should participate or choose to leave. If they choose to not participate but want to stay then you have to have a conversation and tell them they need to go. You can’t allow them to stay and not participate in my opinion.

Your absolutely right, people often misunderstand 1 piece flow. It is something to strive towards NOT something to be implement outright. That makes about as much sense as walking into the gym for the first time ever and immediately trying to bench press 1,000 pounds. Thank you for explaining and demonstrating these concepts in such detail. The transformation you helped them realize was fascinating. Thank you for sharing!
